Sprint Planning Estimation

Sprint planning estimation turns a prioritized backlog into a realistic sprint commitment — planning poker keeps the process collaborative.

Sprint planning estimation is the act of sizing backlog items the team intends to deliver in the upcoming sprint. In Scrum, this happens during sprint planning after the Product Owner presents the goal and candidate stories. The Developers estimate remaining work, compare total points to historical velocity, and negotiate scope until the sprint backlog is achievable.

Sprint planning in two parts

Scrum Guide describes sprint planning as answering two questions: what can we deliver this sprint, and how will we deliver it? Estimation primarily serves the first question. Many teams spend the first half of the meeting pointing stories with planning poker and the second half breaking stories into tasks — task hours are optional and separate from story points.

Preparing stories for estimation

  • Stories meet Definition of Ready: clear value, acceptance criteria, dependencies noted.
  • Product Owner is available for live clarifications.
  • Backlog is ordered — estimate top items first until capacity fills.
  • Spikes or research items are flagged so the team does not pretend certainty.

Running poker during sprint planning

  1. State the sprint goal so estimates align with priority.
  2. Present the highest-priority story; facilitate questions.
  3. Run a planning poker round; record the agreed points.
  4. Subtract from remaining capacity (velocity minus buffer).
  5. Repeat until capacity is full or the backlog for the sprint is exhausted.

Leave a buffer — many teams plan to 80–90% of average velocity to absorb interrupts and production support.

When to stop pulling stories

Stop when adding another story would exceed realistic capacity, not when the Product Owner runs out of items. Overcommitment is a planning failure the team feels at mid-sprint. If every story estimates high, that signals refinement debt — fix the backlog rather than forcing a number.

After estimation

Export point values to Jira, Linear, Azure DevOps, or your tracker immediately. PlanITPoker rooms are ephemeral; the sprint plan lives in your backlog tool. Optionally break stories into tasks in the second half of planning.
